We spend a lot of time talking about what makes embedded analytics work. 

It's time to talk about what makes it fail.

Not in theory. In practice: the specific decisions, shortcuts, and assumptions that turn a promising analytics feature into a graveyard of unused dashboards. We've seen these patterns across hundreds of SaaS products, and they're remarkably consistent.

This isn't a vendor pitch disguised as honesty. Some of these failures happen even with great tools. The tool is rarely the root cause. The strategy is.

Anti-pattern 1: Building for data availability, not user decisions

This is the most common failure, and it's the one teams are least likely to catch.

It goes like this: the data team maps out what data exists in the product. Engineering builds dashboards that visualize that data. Product ships it. The dashboards are technically accurate, comprehensive, and utterly irrelevant to what the user is trying to accomplish.

A workforce management platform might have excellent data on shift scheduling, attendance patterns, and overtime hours. So they build dashboards showing all of it. But the operations manager logging in every morning doesn't need to see everything. They need to know: which locations are understaffed today? That's one question. One chart. Maybe two filters.

When dashboards are designed around the data that's available rather than the decisions users need to make, you end up with comprehensive reporting that nobody uses. Users rate dashboards just 3.6 out of 5 on average, and 40% say dashboards don't support their decision-making. That's not a dashboard problem. It's a design-philosophy problem.

What to do instead: Start with three questions your most important user persona needs to answer daily. Build the first dashboard around those three questions and nothing else. Expand only when you've validated that users engage with the basics.

Anti-pattern 2: Treating analytics as a one-time build

"We shipped the analytics feature" is a sentence that should make any product leader nervous.

Analytics isn't a feature you ship. It's a product surface you maintain. Data changes. User needs evolve. New segments emerge. The dashboards that made sense six months ago may be irrelevant today. But teams that treat analytics as a build-and-move-on project stop iterating the moment the feature goes live.

The result is analytics that feels frozen. The charts show the same things they showed at launch. No new insights. No response to user feedback. No adaptation to changing workflows. Over time, users notice, and engagement decays.

Research suggests that 41% of companies spend more than four months building dashboards, with 19% stuck in ongoing builds. That investment only pays off if the team continues to improve what they built. If they move on to the next priority and never come back, those months were wasted.

What to do instead: Treat your analytics layer like a product within your product. Give it a roadmap. Review engagement data monthly. Iterate on the experience quarterly. If nobody on your team is responsible for analytics after launch, the launch was premature.

Anti-pattern 3: Universal dashboards for all users

One dashboard for every user is one dashboard that works for no one.

Different users have different data needs, different contexts, and different levels of data literacy. A CEO wants a high-level summary. A department head wants team-level metrics. An individual contributor wants their own performance data. When all three look at the same dashboard, at least two of them are wasting their time.

The temptation to build universal dashboards is understandable — it's less work upfront. But the cost shows up in adoption. Users who can't find data relevant to their role stop opening the analytics tab. And once the habit of ignoring dashboards sets in, it's very hard to reverse.

What to do instead: Build for your top two or three personas first. Create role-based views that surface the data each persona cares about. You don't need to build everything from scratch — a single data model can power multiple views. The key is making sure each user sees something relevant the moment they open the analytics.

Anti-pattern 4: Choosing a BI tool for an embedded use case

This one is expensive.

BI tools are designed for analysts, for internal teams, for people who understand data schemas and SQL. When you try to embed a BI tool in a customer-facing product, the cracks show immediately.

The interface is too complex for non-technical users. The embedding is usually iframe-based, which means it looks and performs like a foreign object inside your product. Multi-tenancy is bolted on, not native: so data isolation between customers requires custom engineering. Customization is limited. You can change colors and maybe logos, but the experience still feels like someone else's tool.

We've seen teams spend 12-18 months trying to make a BI tool work for customer-facing analytics before admitting it wasn't the right fit. That's not just an engineering cost. It's an opportunity cost; a year and a half where the product didn't have the analytics experience customers needed.

What to do instead: If your analytics are customer-facing, evaluate tools built for that use case. The requirements (fast embedding, native multi-tenancy, white-label branding, non-technical user design) are fundamentally different from internal BI requirements. Don't compromise because you already have a BI license.

Anti-pattern 5: No ownership after launch

We touched on this earlier, but it deserves its own section because it's the anti-pattern that compounds all the others.

When nobody owns the analytics experience after launch, nothing gets fixed. User feedback goes to CS and stays there. Performance issues get deprioritized because the analytics layer isn't anyone's primary responsibility. Feature requests pile up in a backlog that nobody reviews.

The analytics layer becomes a legacy feature; technically present in the product, functionally abandoned. Users notice. They stop using it. And when the team eventually realizes analytics engagement has cratered, the cost of recovery is much higher than the cost of ongoing maintenance would have been.

What to do instead: Assign a product owner for the analytics layer. Not a committee. Not a shared responsibility. A single person (or small team) who owns the analytics roadmap, monitors engagement metrics, and is accountable for whether the feature works for customers.

Anti-pattern 6: Skipping adoption, jumping to monetization

We've covered this in other articles on Luzmo’s blog, but it belongs on the anti-pattern list because it's the one with the most direct revenue consequence.

Teams see the monetization potential of analytics (premium dashboards, tiered pricing, analytics add-ons) and fast-track the pricing strategy before the base layer works. The result is a premium tier that nobody buys, because the free analytics aren't good enough to demonstrate value.

You can't charge for analytics that customers don't use. And you can't get customers to use analytics that don't solve a real problem. Monetization is the last step, not the first.

What to do instead: Follow the adoption → value → monetization sequence. Get to 40%+ weekly analytics engagement before you think about pricing. Get customers telling you they want more before you create a premium tier. The monetization will come — but it has to be earned.

What we'd do differently

If we had to advise every software team starting their analytics journey from scratch, we'd tell them three things:

  • Start smaller than you think is acceptable. One dashboard, three metrics, one persona. Ship it in two weeks. Learn from usage.
  • Own the experience end to end. Don't let analytics become an orphaned feature. Assign someone to care about it, measure it, and improve it.
  • Resist the urge to build for comprehensiveness. The enemy of analytics adoption isn't missing data — it's too much data presented without context. Be opinionated. Show less. Make what you show count.

Embedded analytics fails when teams treat it like a checkbox. It succeeds when they treat it like a product.
